How I structure an engagement
Every engagement works on two levels at once, the team and the individual, and each one feeds the other.
Here's what that looks like in practice. Say you lead a team of five. At the team level, we meet quarterly for an all-team readout: a structured look at what's working, what could be working better, the challenges no one saw coming, and where we go from here. Each readout flows into a working leadership session, where those observations turn into real changes in how the team operates.
Running underneath all of it, I hold a separate, one-on-one executive coaching relationship with each of the five. These are confidential by design. What a leader and I discuss privately stays private; it never gets reported up. What shows up in the readouts is the health of the team and the patterns shaping how the group performs together, never any individual's conversation. That wall is deliberate. It's what lets people be candid with me, and candor is where the real work happens.
Cadence is set to the person, not the calendar. Some leaders I meet weekly, some biweekly, some monthly. And for the skeptics who aren't sold on the idea of a coach yet, quarterly is a perfectly good place to start — in my experience, they're often the ones who lean in hardest once they see what it does.
